The Best AI Support Knows When to Stop Talking

At 11 PM, a message about a health concern shouldn’t sit unanswered until morning. Here’s how Rooted Wellness used Conversive AI agents to answer Instagram and web enquiries at any hour, in English, Hindi and Hinglish, and to hand sensitive conversations to a person with the full story already attached.

How Rooted Wellness built a front door that answers at any hour, and knows when to call a human.

It is late in the evening. Annie has found Rooted Wellness on Instagram. She has been dealing with a health concern for a while, and something in one of the posts felt like it was speaking to her. She types a message, deletes half of it, and types it again. Which program is right for her? Is it too late to be asking? And if someone does reply tomorrow, will she have to explain everything all over again?

She sends it anyway.

Not long ago, a message like Annie ’s could sit in a crowded inbox until the team had time to find it. Tonight, it gets a reply. Not a generic “thanks, we’ll get back to you”, but a response that understands what she asked, points her to the programs that fit her concern, and makes the next step clear. And if her question needs a person, it reaches one, with her story already attached.

This is the story of how Rooted Wellness made that possible. It is a story about making sure that the quality of someone’s next step does not depend on the time of day, the channel they chose, or whether a team member happened to be free.

The invisible cost of a message left waiting

A delayed reply looks like a small thing but for the person on the other side, it however, is not.

Someone who reaches out about their health is often at a moment of decision. They have finally decided to ask. When the answer does not come, the uncertainty grows, and the intention to act fizzles out. By the time a reply arrives, the moment may have passed.

For Rooted Wellness, the challenge was never simply “how do we answer faster?” It was three connected problems:

  • Conversations arrived in different places. Instagram, the website, different practitioner accounts. Each one was a separate thread to watch.
  • Questions looked alike, but situations did not. Many messages asked about programs or pricing. But behind a routine-looking question could be a sensitive personal situation that needed real care.
  • Context got buried. When a team member did pick up a conversation, they often had to scroll back through a long thread to understand it. Promising inquiries and warm feedback could disappear into chat history.

None of this was a failure of effort. It was a structural mismatch between when people reach out and when a team can be there.

A first response should be useful, not just fast

An instant reply that says nothing is not much better than silence. So Rooted Wellness set a higher bar, the first response had to help the person take the next sensible step.

With Conversive, Rooted Wellness now runs knowledge-based AI agents across its website and Instagram (Live). There are separate agents for Rooted Wellness and for Yoga Instructor Vega, plus a dedicated website experience for Yoga Instructor Samuel. Each one reflects the voice and offerings of its own practice.

Here is what “useful” means in practice:

  • Grounded answers. The agents answer from Rooted Wellness’s own approved knowledge: its programs, pricing, FAQs and policies. Not from guesswork.
  • A next step, not a brochure. When Annie  describes her health concern, the agent recommends the programs that fit and shares the links to them.
  • Her language, not ours. Conversations work in English, Hindi and Hinglish, so people can write the way they actually speak.
  • Built-in boundaries. Guardrails keep the tone on-brand, avoid medical claims, stay within what the agent knows, and stop it from repeating itself.

The point is never that the AI talks but the aim is that Annie  now knows what to do next.

The First Mile Model: how the journey is designed

Rooted Wellness’s approach follows one principle: AI handles the first mile. People step in for the moments that matter. We call this the First Mile Model. It has six stages, each one taking a conversation from first message to follow-through.

StageWhat happens
1OpenThe front door stays open across Instagram and web, at any hour
2GroundAnswers come from approved programs, pricing, FAQs and policies
3GuideThe person is pointed to the program that fits their concern
4RecogniseThe system spots when a conversation needs a person
5Hand overA team member takes over, with context, from one inbox
6Follow throughInterest is classified, followed up and routed to the right team

Why “how many conversations did the bot handle?” is the wrong question

Many chatbot stories measure success by deflection, that is, how many conversations the bot kept away from people. In health and wellness conversations, that metric points in the wrong direction. A bot that holds on to a sensitive conversation is not efficient, it’s a risk.

The better question is, did every conversation end up in the right hands? Stage 4 is where that gets decided.

The system knows when not to stay automated

This is the part of the design Rooted Wellness cared about most. A good automated experience is not one that tries to keep every conversation. It is one that recognises when a person should take over.

Rooted Wellness’s escalation matrix brings in the team when someone:

  • asks to speak to a person
  • shows clear intent to join a program
  • asks about pricing
  • raises a sensitive personal concern

Keyword-based escalation adds a second safety net. If a message mentions something like pregnancy loss, a miscarriage, or a serious complaint, it goes to a person. The AI does not try to handle moments like these on its own, and it is not meant to.

Not every query is about care, either. Operational questions, such as scheduling logistics or account issues, can be routed through a WhatsApp handoff path, so they reach the channel best suited to resolve them.

The World Bladder Cancer Patient Coalition shared this line from its Executive Director’s talk at EAU25,

“Chatbots can empower patients, but they must never replace the human touch.”

For Annie , this means that if her concern turns out to be more personal than a program question, she will not be talking to a script. She will be talking to someone who can listen.

A handoff should feel like continuity, not a restart

The worst thing about being passed to a person is having to start over. So Rooted Wellness designed the handoff to carry the conversation forward.

What the team works with today:

  • A unified inbox across Facebook, Instagram and web, so no conversation lives on a separate island.
  • Separate bot and human views, so it is always clear which conversations need a person right now.
  • A queue and admin view to see what is waiting and who owns it.
  • Manual assignment, so the right team member takes the right conversation.

When a team member picks up Annie ’s conversation, they can see what she has already said. She does not have to repeat herself.

What comes next: an automated handoff summary. When a conversation is routed to a person, an internal note will capture what matters, the person’s intent, their concern, the type of query, its urgency, the links already shared, the recommended path and a suggested next action.

That turns “please read the whole transcript” into “here is what matters right now”.

After hours is not the end of the journey

People do not reach out on a schedule. Annie  wrote at 11 PM because that was when she finally had a quiet moment.

Outside business hours, the Rooted Wellness agents respond to inbound Instagram messages, capture the inquiry, send the right message for the time of day, and keep the full transcript.  When the team logs on the next morning, the conversation is already there, with its history intact.

From conversation to relationship

Answering a message is the start. The next phase of Rooted Wellness’s journey is about making sure nobody who has expressed interest disappears inside an inbox. All of the following are Planned:

  • Validated phone-number capture, where it makes sense, so the team can reach people who ask to be contacted.
  • Hot, warm and cold classification, so the team knows which conversations need attention first.
  • Instagram follow-ups, so a conversation that paused does not simply end.
  • Lifecycle tags, so each person’s stage in their journey is visible.
  • Routing of positive feedback and high-intent enquiries to the right team.

This is not lead collection for its own sake, it’s about accountability. If Annie  says she is ready to join a program, or later writes to say the program helped her, that message should reach someone who can act on it.

A better way for the team to be there

The real test of an AI-enabled support experience is how effectively it helps someone move forward. At 11 PM, as was the case with Annie, that means giving the person on the other side clarity on what to do next, while helping the team see what needs attention.

Rooted Wellness brings those two needs together, instant, grounded guidance for the first step, and a deliberate human path for the conversations that need more care. The result is not a replacement for the team. It is a better way for the team to be there.

Frequently asked questions

Can AI handle health-related messages safely?

It can handle the first step safely if it is designed to. At Rooted Wellness, the AI answers only from approved program and policy information, avoids medical claims, and hands sensitive conversations to a person. It does not diagnose or make clinical decisions.

What should trigger a handoff from AI to a human?

At Rooted Wellness, a conversation goes to a person when someone asks for one, shows clear intent to join, asks about pricing, or raises a sensitive concern. Specific keywords, such as pregnancy loss or serious complaints, also trigger a handoff.

Does the AI work in Hindi and Hinglish?

Yes. Rooted Wellness’s agents converse in English, Hindi and Hinglish.

How does a team member take over a conversation?

The team works from a unified inbox across Facebook, Instagram and web, with separate bot and human views, a queue, and manual assignment. The full conversation history is visible, so the person does not need to repeat themselves.

What happens to Instagram messages that arrive at night?

The AI responds, captures the enquiry, and keeps the transcript, so the team can pick it up in the morning with full context.
